Learning by trying, without betting the house
In a complex system, you can’t predict what will work. Analysis can narrow the options, expertise can inform the design, but the system’s response to your intervention is ultimately unknowable until you try it. This creates a problem: how do you intervene in something you can’t predict without causing damage you can’t undo?
The answer is safe-to-fail experiments. Small, bounded, reversible interventions designed to test how the system responds. If the experiment succeeds, you amplify it - do more of what worked, extend it, build on it. If it fails, the damage is contained because the scale was small, the commitment was limited, and the system can absorb the failure.
The crucial word is “safe-to-fail,” not “fail-safe.” A fail-safe system is designed so that nothing goes wrong. A safe-to-fail experiment is designed so that things can go wrong without causing serious harm. The difference is profound. Fail-safe assumes you can prevent failure. Safe-to-fail assumes failure is likely and builds containment around it. In complex systems, where failure of individual interventions is almost guaranteed, safe-to-fail is the only honest approach.
IN PRACTICE
Small bets, big learning
A charity wants to improve how it supports families in crisis but isn’t sure which approach will work. Instead of designing a comprehensive programme, piloting it, evaluating it, and scaling it (which would take two years), they run three small experiments simultaneously. One tests a new referral process. One tests peer support groups. One tests direct cash assistance. Each runs for three months with a small number of families. The peer support groups show surprising traction. The referral process changes nothing. The cash assistance helps but creates dependency. Three months of small experiments produced more useful learning than a year of planning would have.
A product team isn’t sure whether users want a new feature. Instead of building the full feature and launching it, they build a minimal version - sometimes just a button that tracks interest without delivering the feature yet. The button gets clicked far less than expected. The experiment failed in the sense that the feature idea was wrong. It succeeded in the sense that the team learned this in two weeks rather than two months, at a fraction of the cost.
A teacher tries three different approaches to engaging a disengaged student. One week of extra personal attention. One week of peer mentoring. One week of a project aligned with the student’s interests. The third approach produces a visible shift. The teacher didn’t need to commit to a six-month programme to find out what worked. They ran three quick, reversible experiments and amplified the one that landed.

Designing probes that teach you something
A good safe-to-fail experiment has four qualities. It’s small enough that failure doesn’t matter much. It’s fast enough that you get feedback quickly. It’s designed so you can tell whether it’s working. And it tests a genuine uncertainty - something you’d learn from regardless of the outcome.
Run multiple experiments simultaneously rather than sequentially. In a complex system, you don’t know which approach will work, so testing several at once increases the odds of finding one that does. It also reduces the risk of putting everything on a single bet.
Define in advance what “amplify” and “dampen” look like. Before you start the experiment, agree: what would success look like, and if we see it, how do we do more? What would failure look like, and if we see it, how do we stop? Having these criteria set in advance prevents the experiment from drifting into a permanent commitment through inertia.
The biggest barrier to safe-to-fail experiments isn’t intellectual - it’s cultural. Most organisations and most people are uncomfortable with the idea of designing something that might fail. The language of “experimentation” is accepted. The reality of failure is not. Getting comfortable with small, cheap, informative failure is the precondition for working effectively in complex systems.

When the question is “what did we learn?” rather than “who’s to blame?” You’re missing the approach when a team spends months planning a single large intervention in a complex situation. When all the eggs are in one basket. When the phrase “we can’t afford to fail” is used about a situation where the system’s response can’t be predicted - because if you can’t afford to fail, you can’t afford to learn.
